Who the sprint is for, and who it isn't.

I'd rather turn down an application than take a firm I can't help. If you land mostly in the right column, the monthly clinic will serve you better and cost far less.

A good fit

I'm Alex Tan. I run every sprint myself.

Before Northgate I spent eleven years in operations at a large professional services firm, the last five leading process redesign for its audit and tax practices. My PhD is in operations research, which mostly means I measure things before I change them.

I started Northgate in 2024 after watching mid-sized firms buy AI licenses that nobody used. The tools were fine. Nobody had mapped where the time went, or trained the people doing the work.

I work with one analyst, Priya Raman, who runs the time logs and writes the documentation. That's the whole team, and it's why the calendar caps at four firms a quarter.

What it costs: $18,000 to $28,000.

Most consultants make you take a call to hear a number. Here it is up front, so you can decide whether to apply before either of us spends an hour.

The fee is fixed after the scoping call and doesn't move once we start. Three things change it: how many people are in scope, how many offices or practice groups the workflows touch, and whether a workflow connects to a client-facing system.

If the audit doesn't find the hours, you stop there.

If the first 20 days don't turn up at least 120 staff hours a month worth recovering, you can end the sprint and pay only the $4,500 audit fee. Two firms have taken that option.

Do we need to buy new software?

No. The rebuilds use what you already license: usually Microsoft 365 or Google Workspace, your practice or document management system, and whichever AI assistant your firm has approved. If a workflow truly needs a new tool, you'll see the cost in the audit before you decide anything.

How do you handle client confidentiality?

Everything runs inside your own tenant under your existing data policies. I sign your NDA, never move client files to my systems, and write a one-page AI use policy with you. For law firms, that policy follows ABA Formal Opinion 512 on generative AI and your state bar's guidance.

How much staff time will this take?

About two hours a week from one partner or your COO, 30-minute interviews with 8 to 12 people in the first two weeks, and one 90-minute training block per team. Sprints are scheduled around your deadlines, which is why tax firms usually start in Q2 or Q4.

What if our staff don't use the new workflows?

That's what the 30-day hold-steady period is for. I track usage weekly and change the workflow rather than blame the people. If adoption of a workflow is below half by day 75, I rebuild it at no extra fee.

Do you work with firms outside New England?

Yes, anywhere in the US. Most of the work is remote. The two on-site days, audit kickoff and training, happen in person, with travel billed at cost outside New England.

Why only four firms a quarter?

Because I conduct every interview and run every training session myself. A fifth firm would mean handing that to someone else, and that's the part that makes the rest work.

Q4 has two slots left.

Four firms per quarter is the real capacity, not a sales tactic. Q4 sprints begin the week of October 5. If Q4 fills before your application is reviewed, you'll be offered a Q1 2027 start instead.
